Red Team vs Penetration Testing: What's the Difference?

Both test your defences, but in very different ways. Learn when you need a pentest, when you need a red team, and how to choose the right one.

The Short Answer

A penetration test finds as many vulnerabilities as possible in a defined scope. A red team engagement simulates a real attacker pursuing a specific objective — and tests whether your people and processes detect and stop them along the way.

Both are valuable, but they answer different questions. A pentest asks "where are our weaknesses?" A red team asks "could an attacker actually reach our crown jewels, and would we notice?"

Penetration Testing: Depth of Vulnerabilities

A penetration test is a structured assessment designed to identify and exploit technical vulnerabilities within a defined scope — a web application, an API, a network, or a cloud environment. The tester works methodically through the attack surface, documenting every finding with proof-of-concept evidence and a risk rating.

Key characteristics

  • Goal: Find and prove as many vulnerabilities as possible
  • Scope: Tightly defined — specific applications, networks, or systems
  • Duration: 1 to 3 weeks typically
  • Stealth: Not a priority — the blue team usually knows testing is happening
  • Output: Vulnerability report with risk ratings and remediation guidance

Penetration testing is ideal when you need a thorough technical assessment of a specific asset — before a product launch, after a major release, or to meet compliance requirements like ISO 27001 or SOC 2.

Red Teaming: Real-World Attack Simulation

A red team engagement is objective-driven. Rather than cataloguing every vulnerability, the red team pursues a specific goal — accessing sensitive data, compromising a critical system, or demonstrating a particular business impact. They operate covertly, using the same tactics, techniques, and procedures (TTPs) as real threat actors.

Key characteristics

  • Goal: Achieve a specific objective while testing detection and response
  • Scope: Broad — the entire organisation may be in play
  • Duration: 3 to 6 weeks or longer
  • Stealth: Critical — the blue team is not informed (unless purple teaming)
  • Output: Attack narrative showing the full kill chain + detection gap analysis

Red teaming is the right choice when you have a mature security programme and want to test whether your detection, response, and overall resilience hold up against a motivated attacker operating realistically.

Which One Do You Need?

The decision depends on your security maturity and what you are trying to learn:

  • Choose a pentest if you need to identify and fix technical vulnerabilities in specific systems, meet a compliance requirement, or have not had a security assessment before
  • Choose a red team if you have a mature security programme with a SOC or blue team and want to validate whether your detection and response capabilities work against realistic attacks
  • Consider both — many organisations run annual pentests on critical assets and periodic red team exercises to test their overall security posture

What About Purple Teaming?

Purple teaming is a collaborative variation where the red team and blue team work together in real time. The red team executes attack techniques, the blue team observes and responds, and both sides share knowledge to close detection gaps faster. It combines the best of both worlds — realistic attack simulation with immediate defensive improvement.

At Zabryx, we offer all three approaches. Our penetration testing and red team operations are delivered by OSCP, CRTP, and CRTA-certified operators who tailor every engagement to your environment and objectives.
